GEAR-002  FLEET & GEAR NCO · WEEK 2 · MIDWEEK RESET

Van Reset, September 16, 2026

Benny and Bekah at Jeff's, 10am to close. All three vans numbered and reset to one standard, Jeff's garage cleared into the box truck, every battery and charger found and counted, and the fleet's first master inventory sheet launched.

BOTTOM LINE The three vans now have numbers, identical door-pocket kits, battery wall mounts, chem crates, and a charger each. The batteries and chargers everyone thought were missing were under seats: three chargers and four packs, all good. The real shortages are single points of failure, not clutter: one fogger, one coil jet, one jug of fogger juice, one can of mastic, one harness, all in Van 3. Until that changes, Van 3 is the only van that can finish a residential job alone.

The vans have names now

Reflective numbers went on the partitions today. Plates are the permanent key, the number follows the plate, not the gear.

VanPlateWhat lives in itRole it drifted into
Van 1PKW 7307RS3 rotary-screw compressor and a John Deere, Reelcraft reel, Hypervac collector, blue CGA 6-ft, tape rack, cooler, laundry basket, coveralls, painter's plastic, JPL flex duct, 3-slot battery railSupplies and laundry van. Carrying two compressors, worth a decision.
Van 2VFA 2708Meyer neg-air, Hypervac, John Deere, Reelcraft, Shark, orange Werner, blue crate, 2 DeWalt + 1 Milwaukee mount, spray bottles and tape on S-hooksThe template van. Thinnest tool bag in the fleet (one drill).
Van 3LBT 5597Inverter, Smith fogger, Port-A-Blaster, Coxreels reel (not Reelcraft), black roll-cage compressor, 2 impacts + Milwaukee driver, Milwaukee charger, most of the hand tools, the only mastic, the only harness, the 2500 psi washerThe complete van. Only one that can run a resi job solo.

Before and after

Van 1 morning, hose pile with ladders on top
Van 1, 10am. Ladders riding loose on top of the hose pile, poly and gear in the bulkhead shelf.
Van 1 close-out
Van 1, close-out. Hose piled center, both compressors strapped, reel clear, cords hung, crate and bags against the partition.
Van 2 morning from the slide door
Van 2, 10am. Already the tidiest van: Meyer in the door pocket, JD strapped mid, crate on the floor.
Van 2 slide door with spray bottles and tape rack on S-hooks
Van 2, the reference shot. Spray bottles on S-hooks, tape on the bungee rack, cord on a wall hook, trash bag back right. This is the picture the other vans get built to.
Every chemical from Van 3 laid out on the gravel
Van 3, chemicals out. Every jug and can on the gravel, counted, consolidated, and split into crates. Three new milk crates in the background.
Van 3 close-out with ladder hung on the wall
Van 3, close-out. Orange Werner hung on the driver-side wall above the compressor. That answers the ladder question for the whole fleet.
Van 1 partition with number 1
Van 1. New 3-slot DeWalt battery rail on the partition.
Van 2 partition with number 2
Van 2. Two DeWalt and one Milwaukee mount, the pattern the others copied.
Van 3 partition with number 3
Van 3. Milwaukee rail, and the "3" that makes the sheet mean something.

What every van carries now

This is the standard as of tonight, verified in all three vans at close-out. Anything on this list that's missing from a van is a problem, anything not on it is clutter until it earns a spot.

WhereWhat
Both door pocketsPhillips bits, 1/4", 5/16", and 3/8" nut setters (color-coded tape), one whip handle, one whip, one reverse, one forward. Extra whips in the tool bag.
PartitionBattery wall mounts (DeWalt, plus Milwaukee in Van 2 and Van 3). Empty slot is a visible gap.
Under a front seatOne DeWalt charger. Van 1 the DCB110, Van 2 the DCB118 fast, Van 3 the DCB112. Swap 118 into Van 3 Sunday, it's the van with the inverter.
Blue Kobalt crateGallon jugs: coil cleaner, Simple Green, disinfectant. Aerosols move to a bucket, oil moves to the compressor.
Slide door, S-hooksTwo spray bottles. Tape rack on a truck-bed tie-down with the rolls bungeed (Van 1 and Van 2 done, Van 3 next).
Back left / back rightMesh rag bags left, trash bag right.
FloorNeg-air hose. There's too much of it to wall-mount and it's the last thing anybody wants to fight in a full van.
Driver-side wall above compressorThe 6-ft ladder, hung horizontal, strapped. Done in Van 3, hooks go in Van 1 and Van 2 Sunday.
Consumables per vanOne ammo can of pop plugs, enough sheet metal patches, one gas can, one Simple Green, one coil cleaner, one WD-40-type lube, one adhesive spray, one wasp spray, one primer, oil for the Hondas.

Two rules that came out of today

Tether rule. Any small part that detaches from a parent gets a paracord leash. Gas can spout caps first, we already lost one today. Then pressure-washer tips, cord adapters, reducers, the brass ball valve. Label rule. Nothing gets a label until it has an ID in the master sheet. The label follows the row, never the other way. Label maker is on the buy list so the IDs can go on the metal.

Batteries and chargers, found

At 10am the count was one charger and zero confidence. By 3pm it was three chargers and four packs, all of them under seats or on tools in Van 3, all of them taking a charge.

ItemCountWhere it went
DeWalt 20V packs4 (6Ah, 6Ah, 5Ah, 2Ah)6Ah on the Van 3 impact, 2Ah on the Van 2 drill, one 6Ah and the 5Ah floating. Want three or four more.
DeWalt chargers3 (DCB118 fast, DCB112, DCB110)One per van under a seat. The second-charger buy is cancelled.
Milwaukee M12/M18 charger1Van 3, with the Milwaukee driver. No Milwaukee packs found yet.
Brookstone battery1Van 3 tool bag, unidentified. If it's a jump starter it belongs in the box truck.

What's short, for Jeff

Listed by how much it matters. Everything Benny and Bekah could cover out of pocket today (gas, ziplocks, three milk crates, PVC cement) got covered, receipts kept. The rest needs the company.

Single points of failure, all in Van 3

One fogger, one Port-A-Blaster, one gallon of Bio-Fresh, one can of mastic, one fall harness. Every residential job needs a fog, and every three-man day is trying to run three vans. Second fogger and second coil jet are the big asks. Two more Bio-Fresh gallons, two more mastic cans, and two more harnesses are the cheap ones.

PriorityItemWhy
Safety2 fall harnessesFleet has one, maybe two, for three vans. A third may still be sitting in the Sasser Durham scissor lift.
SafetyVan 2 roof vent wiringBare wire hanging out of the ceiling since 8/30. Ten minutes and a wire nut.
SafetyBox truck batteryDead every time the truck is needed. Charge, test for a parasitic draw, put a disconnect switch on the negative post or replace it.
Complete2nd fogger + 2nd Port-A-BlasterSo two vans can run independent jobs.
Complete2 Bio-Fresh gallons, 2 mastic cansOne of each fleet-wide. Standard is one per van.
Complete3 to 4 DeWalt 20V batteriesFour packs across two drills, two impacts, three fans, and a worklight.
CompleteQuart of 10W-30Honda GX engines. Third van has no oil.
CheapGas spout multipack, paracord, bed tie-downs + S-hooks for two vans, 6 mesh bags, HF ratchet straps, third vacCarried from 8/30 or added today. All under $20 each.
CheapLabel maker (DYMO Rhino 4200)Puts the sheet IDs on the machines and the homes. About $80.
Off the listSimple Green, DCB118 charger, Plano ammo cansThree gallons on hand, charger found, every van already has an ammo can.

Jeff's garage and the box truck

Everything work-related in Jeff's garage moved to the box truck: the two Packouts, the Brute can of miscellaneous fittings, the portable air tank. The box truck is the depot on wheels now. Two things stayed behind on purpose: the 12 gallons of MEB enzyme coil cleaner (live biological, a hot box kills it) and the 12% hydrogen peroxide (same, and it's an oxidizer). Those live in the garage or the shop, never with bleach, never next to a fuel tank. The BE 4200 psi pressure washer also stays at Jeff's, it's his boat washer, the 2500 psi unit in Van 3 is the work unit.

Box truck before loading
Box truck, before. Four sections of green 8" flex in better shape than anything in the vans, a folded ladder, and a Graco box. Battery dead again.

Chemicals, counted

Van 3's whole chem load came out onto the gravel. Five partial coil cleaner jugs became three. The per-van standard fell out of what all three vans already carried by habit.

The master sheet

Every item above is a row. 162 rows as of tonight, one flat table, filter by van. Location codes are the van numbers now, not letters. The sheet is the ledger, these reports are the snapshots. Update the sheet first.
